Custom ERP vs off-the-shelf: how to choose

· 5 min read

Sooner or later, every growing business hits the same wall. Spreadsheets multiply, data lives in five different tools, and nobody trusts the numbers. The obvious answer is an ERP — but which kind?

The short answer: an off-the-shelf ERP suits businesses with fairly standard processes that are happy to adapt to the software and want to go live quickly. A custom ERP is worth it when your workflow is your competitive advantage, you need deep integrations, per-user licence costs are climbing, or you want to own the code and data. Either way, a modular, phased rollout is safer than switching everything at once.

Off-the-shelf ERP: when it works

Packaged ERPs are a good fit when:

  • Your processes are fairly standard for your industry
  • You're happy to adapt how you work to the software
  • You need to go live quickly with a known feature set
  • Your budget favours subscriptions over a one-time build

The catch is customisation. Every workaround adds cost, and heavily customised packaged ERPs can become harder to upgrade than custom software.

Custom ERP: when it's worth it

A custom ERP makes sense when:

  • Your workflow is your competitive advantage and you don't want to flatten it
  • You need deep integration with machines, marketplaces or legacy systems
  • Per-user licence costs are growing faster than your team
  • You want to own the code and data outright

The trade-off is that you need a reliable partner to build and support it.

A middle path: modular and phased

The biggest risk with any ERP is the "big-bang" rollout — switching everything at once. A safer approach:

  1. Start with the most painful module — often inventory or billing.
  2. Run it alongside your current process until the team trusts it.
  3. Add modules in phases — HR, CRM, reporting dashboards — each one delivering value on its own.
  4. Connect to existing tools rather than replacing everything at once.

This way you see results within weeks, and each step informs the next.

Questions to ask before deciding

  • Which three processes cost us the most time today?
  • How much do we expect to grow in users, branches and transactions?
  • What systems must the ERP talk to?
  • Who will own and maintain it in two years?
